Start from actually available capacity
In a hybrid role, the project allocation helps planning but does not establish availability after an incident. Consider a forty-hour week: RUN consumed thirty-six and a critical delivery needs twelve. Four remain, so eight are missing. That shortfall needs to reach decision makers with dependencies and options. Propose authorized reinforcement, resequencing or another window. Do not make the plan depend on unagreed overtime or silently remove recovery testing to make the arithmetic fit. The revised commitment should identify who accepts the operational impact.
Respect the level receiving delegated tolerance
In the exercise, the work package permits twenty effort days plus two tolerance days. The team forecasts twenty-three while the stage remains within its own limit. The team manager does not automatically gain access to stage headroom. Provide the PM with forecast, reasons and options. The PM assesses the response within authority and checks effects on other commitments. Available slack can help selection, but the decision should be explicit. Tolerance enables bounded autonomy rather than unrestricted use of every project resource.
Observe benefits and other dimensions
A project can stay within cost and time while missing its benefit forecast. If the objective is saving one hundred monthly hours with a lower tolerance of ten, the limit is ninety. Forecasting eighty-five means falling five below that limit. Do not automatically offset the gap with budget savings because dimensions are not interchangeable by individual decision. Bring forecast and alternatives to applicable authority. This lesson’s values are fictional examples, not tolerances imposed by PRINCE2 or requirements of any financial institution.
Explain risk through cause, event and effect
Saying only that migration may be delayed gives little direction to a response. In the example, one person has procedure access: that dependency explains possible unavailability and the resulting schedule impact. Assess a response reducing dependency and monitor residual exposure. Monetary calculation can help without alone deciding acceptance: thirty percent of eighty thousand is twenty-four thousand; after an eight-thousand response, ten percent of eighty thousand plus that cost is sixteen thousand. Operational effects and agreed limits remain relevant beyond this simplified comparison.
Make unfavorable information safe to communicate
A supplier fearing punishment for raising problems may delay warning until useful options disappear. The manager should request evidence, assumptions and alternatives, separating investigation from premature blame. That does not remove work accountability; it improves information available for action. Put the forecast into reporting reaching decision makers and retain when the dependency became known. Informal conversation can speed clarification, but a decision changing commitments should remain accessible to relevant participants, including remote shifts that need to execute the resulting plan.
Turn learning into a verifiable control
If the prior migration failed because the night shift lacked access, attaching its lessons log to the next project is insufficient. Include a rehearsal with owner, date and evidence before the window. During stage control, connect delegated work to observed results and pending decisions. Useful reporting identifies forecast changes, who can decide and by when. In handover, retain the criteria and boundaries given to the team. The lesson then influences a concrete action and can be revisited in the next project without depending on individual memory.
The package exceeds its limit by one day despite stage headroom: the supplier gives the PM forecast and options before assuming more effort.
Common pitfalls
Treating nominal allocation as guaranteed capacity; taking another level’s headroom; waiting for actual spending; offsetting tolerances without authorization.
