Portfolio, investment, and the product operating model

Bring product learning into investment and organizational decisions.

Concept and mechanism

Portfolio decisions can also use hypotheses and experiments. Funding a bounded step provides evidence before expanding exposure, without guaranteeing positive returns or eliminating risk. If many initiatives start and few finish, try clearer priorities and limits on new starts, observing completion and feedback. Do not confuse open-project counts with benefits. Product and strategy should influence each other in both directions: goals guide work, but observed results may reveal a strategic connection needing revision. Meeting a local target does not automatically demonstrate progress toward the organizational outcome. Keep assumptions linking the two levels visible.

Guided application

When revisiting investment, consider future costs, opportunities, and exit conditions. A lightly used product may support a critical operational capability; retirement based only on access counts can create an important gap. Include migration, coexistence, and decommissioning when comparing alternatives. A Product Owner may recommend reallocation without authority to execute it alone. Clarify decision rights. Moving to product management also needs coherent funding and incentives. If people remain assessed against fixed feature lists, renaming a role Product Owner does not create learning autonomy. Experiment with changed conditions and evaluate effects before imposing a universal reorganization.

IN PRACTICE

A promising alternative may justify a funded experiment while limited support continues for the old product and exit costs are assessed.

Common pitfalls

Sunk cost as priority; small bets as no risk; low usage as low value; new title as new authority.
