Responsibility and authority
Identify who performs the work, who is accountable for the outcome, who must be consulted, and who needs information. A RACI matrix can help, but only if people recognize their roles. A sponsor may decide priorities or funding without having authority to authorize a production change. Distinguish business acceptance, architecture approval, and operational authorization.
Meetings with a concrete outcome
A monitoring meeting resolves dependencies and actions. A steering committee decides commitments and escalations within its authority. Send context, options, a recommendation, and the required decision in advance. Record the decision, owner, deadline, and assumptions. For international teams, specify the time zone: “Friday at 18:00” may mean different moments.
Reports that enable intervention
Define criteria for green, amber, and red status. Do not use green merely because the team worked hard. Show milestones, cost forecasts, major risks, pending decisions, and business effects. A useful escalation explains what has been tried, which obstacle exceeds your authority, and when a decision is needed. Communicating uncertainty early preserves recovery options.
Workplace application
Before a committee, confirm who can decide funding, priority, architecture, and production entry. In this path’s exercise those authorities differ; the actual allocation must be confirmed in the organization. Prepare one page with the requested decision, options, effect of no decision, and deadline. Afterwards record the accepted decision and action owners, including teams that did not attend.
The network team can only enable connectivity after the integration milestone. Reporting identifies the critical-path impact, two alternatives, their costs, and the priority decision needed by Tuesday at 15:00 Europe/Lisbon.
Common pitfalls
Confusing funding with operational authorization; leaving actions without owners.
