Concept and mechanism
Delivery metrics help identify constraints and track changes, but do not replace understanding the work. The current DORA model uses five metrics: change lead time, deployment frequency, failed deployment recovery time, change fail rate, and deployment rework rate. Interpret them within one application or service context and together, avoiding competitions between teams with different realities. A per-person commit count does not represent contribution, quality, collaboration, or operational work. Combine delivery and reliability indicators with information about waiting, learning, and team experience. First define which decision the measure should support, avoiding sophisticated reports that have no practical consequence.
Guided application
In a fictional team, change reviews are concentrated in two people and create waiting. Agree a knowledge-sharing and supported-review experiment, with reserved time and quality criteria. Observe waiting, defects, autonomy, and perceived support before and after, retaining comparable context. If waiting decreases but failures emerge, adapt the experiment instead of selecting only the favorable metric. A learning culture requires resources and opportunities to apply learning. Buying courses without reserving time or changing dependencies can produce certificates without improving operations. The manager’s role is to connect investment, practice, and outcome while recognizing limitations and continuing to learn with the team.
An improvement experiment needs a hypothesis, observation, and a next decision.
