Choose the question that enables a decision
Before funding integration, the team does not know whether an API supports batch reconciliation. A two-day investigation should test that assumption against clear criteria, not attempt to finish the entire future architecture. Define the next decision, sufficient evidence, and the effort limit. If the assumption fails, stopping can be a useful result. If it passes in a lab, record exactly what was demonstrated. Test credentials and one successful execution do not establish production recovery or security. Completed learning and an accepted operational feature are different results in both the plan and the report.
Deliver a usable slice
To learn from users, choose a small journey crossing the necessary components. One alert class can run from ingestion to recorded resolution, while building every table still does not enable that use. An interface prototype may suit a different question provided it is not presented as integration evidence. With different suppliers, agree the interface contract and test implementations together before the agreed acceptance. Independent mocks can validate incompatible expectations. A new request enters value and ordering discussions; if it affects an external commitment, it also needs the corresponding change decision.
Availability is specific to capability and time
A person has 40 usable hours, with 30 reserved for RUN and four for training. Six remain for project tasks. This calculation does not predict additional interruptions; it makes reservations visible. Another team has 80 free hours, but a change requires six hours from a DBA with only three before the window. Aggregate slack does not remove the bottleneck. Negotiate qualified capacity, change sequencing, or revise the window. If synthetic data arrive two iterations late, update the dependency and pilot forecast. Retaining the iteration count on a slide does not recover lost time.
Separate paid money, obligations, and future cost
In a fictional EUR100,000 budget, EUR40,000 has been paid, EUR25,000 is owed for accepted but unpaid work, and EUR20,000 of additional work remains. Because the amounts do not overlap, total forecast cost is EUR85,000. Cash balance and budget headroom answer different questions. When deciding whether to continue a prototype, compare future costs and benefits that differ between alternatives. EUR30,000 already spent and unrecoverable does not justify spending another EUR50,000 for only EUR40,000 of benefit if the exercise excludes other effects. Always state taxes, commitments, and horizons omitted from a simplified model.
Define denominators and limits of the conclusion
Of 200 eligible operators, 120 use a tool saving each user 15 minutes weekly. Observed savings total 30 hours, not 50. In a portal, 300 of 400 transactions finish entirely through the digital channel: the defined rate is 75%, even if another 50 finish by phone. For alerts, 30 real occurrences among 50 alerts give 60% precision; without knowing missed occurrences, recall cannot be calculated. These examples require defining the unit, population, and event before calculation. Improvement coinciding with population change does not prove causation. Segmentation and investigation may be needed before attributing benefit.
Interpret a forecast and close responsibilities
In the synthetic dataset below, the percentile using a rounded-up rank places P80 at the eighth value: eight days. This describes the sample under the chosen rule; it is neither a promise nor a validated future probability. Compare upcoming work with the sample and expose dependencies without dates. Do not turn average throughput into a guaranteed deadline for a blocked item. At project closure, distinguish accepted increments from continuing obligations. An unowned temporary license may prevent closure if that is an agreed criterion. Name who tracks benefits, licenses, and obligations after the project team leaves.

Neither value removes a known external dependency.A pilot depends on synthetic data and a DBA. The team limits its first increment to one alert class, confirms both availabilities, and measures completed resolution against the eligible population.
Common pitfalls
Adding hours and points, confusing payments with total cost, assigning savings to nonusers, and presenting a ten-observation percentile as a contractual guarantee.
