Decide at startup and coordinate delivery

Concept and mechanism

Processes help organize decisions throughout the project. At startup, clarify whether the problem and opportunity justify preparation. During initiation, establish a sufficient management basis, including criteria, responsibilities, capacity, and assumptions. Direction is not a queue approving every technical task: it focuses investment and authority decisions while enabling execution within known boundaries. A workshop can support any of these moments but needs purpose, participants, information, and an expected outcome. Three discussed options do not equal a decision; record what was decided, what remains pending, and who has authority to resolve it.

Guided application

During a stage, monitor outcomes and dependencies to act early. If an external interface is late, assess impact and response; useful independent work may be resequenced while the dependency is addressed. Product-delivery commitment requires shared understanding. Before accepting a work package, clarify acceptance, access, resources, and relevant constraints. Do not hide validation outside the estimate. When preparing operational handover, define who accepts recovery and what evidence is needed before reaching the window. This approach enables execution autonomy without turning silence, minutes, or schedule pressure into authorization nobody gave.

IN PRACTICE

A team may start authorized independent work while the PM coordinates a late interface, provided this is not presented as resolving the dependency.

Common pitfalls

Workshop as automatic authorization; board as daily meeting; estimates excluding validation; acceptance decided only on handover day.
