Accountability and service to the team

Choose interventions that develop autonomy and effectiveness.

Concept and mechanism

The Scrum Master helps establish Scrum and is accountable for Scrum Team effectiveness by supporting improvement of its practices. This does not make the role a manager who assigns tasks or a substitute Product Owner. The team internally manages who does what, when, and how; Developers create and adapt the Sprint plan. The Product Owner retains accountability for value and Product Backlog management even when activities are delegated. A Scrum Master may teach a concept, facilitate a conversation, share experience, or ask questions that help the team decide. The choice depends on observed need and should build decision-making capability rather than permanent dependence.

Guided application

In a fictional APS scenario, everyone waits for the Scrum Master to choose the next task and handle every external contact. Make this dependence visible and help the team clarify its goal, active work, impediments, and decisions it can make. When a blocker exceeds team authority, facilitate contact with someone able to resolve it and follow the effect. Removing impediments does not mean personally performing all work. Explain to the manager how to support the team with context, boundaries, and resources without controlling every move. Observe progress through outcomes and autonomy, not the number of Scrum Master interventions.

IN PRACTICE

Supporting a decision differs from taking every decision for the team.

Common pitfalls

Routine task assignment; reordering the backlog for the Product Owner; solving everything alone.
